Why Flat Roofs Fail
Flat roofs fail for four main reasons, and the correct fix depends on understanding which applies:
1. Aged or failed membrane
Traditional built-up felt flat roofing has a lifespan of 10–15 years. Much of Cheltenham’s post-war housing stock — the rear extensions added to 1960s semis in Hester’s Way, Up Hatherley and Benhall through the 1980s and 1990s — is now carrying felt that is at or beyond end of life. Signs include surface cracking, blistering, and felt that is brittle and friable rather than flexible. 2. Ponding water
Flat roofs are not truly flat — they should be installed with a minimum fall of 1:80 (roughly 12mm per metre) to drain water away from the surface. Standing water accelerates membrane deterioration and causes constant hydrostatic pressure at any weak points. The solution is either to improve the fall during replacement or to install drainage outlets at ponding locations.
3. Failed edge detailing or upstand
The most common source of flat roof leaks is not the membrane itself but the edges — where the membrane meets parapet walls, abutments with the main building, or roof edge trim. These upstands and drip edges need to maintain a continuous, weathertight junction. Movement over time breaks this junction. This type of failure can often be repaired without full membrane replacement if the underlying membrane is otherwise sound.
4. Penetration failures (skylights, vents, pipes)
Any penetration through a flat roof — a rooflight, vent pipe, or soil stack — creates a potential failure point. Correctly installed penetrations are weathertight for decades; poorly installed ones fail within years. If the leak is tracked to a specific penetration point, targeted repair is usually possible.

Repair or Replace?
The key question for any flat roof problem is whether targeted repair is worth pursuing or whether replacement is the better investment. Our rule of thumb:
- Repair if: The membrane is under 10 years old, the failure is clearly localised to an edge detail or penetration, and the rest of the surface is in good condition.
- Replace if: The felt is more than 12–15 years old, blistering or cracking is widespread, you’ve had the same area repaired more than once, or you have persistent ponding across the surface.
